Growing up, Ellen Langas Campbell says she was “groomed to be a secretary” of NouSoma Communications Inc from Pennysylvania. It wasn’t until college that she realized other options existed. Paul Graves and Brandon Koechlin from Columbus, Ohio who are the founders of http://www.positivesdating.com had always wanted to go into business together, but the 21-year old best friends never expected to find something quite as fulfilling as the website they founded.

Positivessdating.com is a personal dating and networking service for the HIV/AIDS community that offers both free and paid memberships. Visitors can log on to the site’s chat rooms, search available member profiles and communicate via IM with other members. Paid memberships allow users to keep in contact via e-mail an see who’s been viewing their profiles.

The pair got the idea after Koechlin took a sociology class at his local community college. “I was talking to a professor about people who, once they contract HIV, start to become social outcasts”, Koechlin says. He and Graves borrowed close to $50,000 from family members and turned to a family friend to help them construct the site, which they launched in January 2005.

For the first four months, PositivesDating.com operated as a free site as the partners built their membership. They also sent out informational postcards to support groups all over the country, such as AIDS Project Lost Angeles, and they conducted online surveys of their members to get feedback.

Since beginning to offer paid memberships last June, PositivesDating.com has generated $60,000 in 2005 swales, with close to 2,500 members. Monthly memberships start at $14.95, while yearly memberships are $89.95. the latest feature Graves and Koechlin have added to the site allows users to take a free personality profile survey, after which they receive an analysis of their personality type and what kind of partner would best suit them. They also receive a list of possible member matches based on their characteristics and personality.

Projected 2006 sales are $110,000 and the two hope to have 50,000 members by their two-year mark. But te business means more to them than just numbers. Says Graves, “It feels like we’re giving back to society – helping people – not just selling something.”

This business has been started in 2004 by Christie Rein from Texas who is now the founder of Diapees and Wipees who was tired of carrying diapers around in a freezer bag. The 34-year old mother of three found herself constantly stuffing diapers for her infant son into freezer bags to keep them from getting scrunched up in her purse. Within two weeks of conceiving her idea, Christie found a manufacturer for the bags in nearby Dallas. After researching the potential market online, the Reins spent $5,000 of their savings on start-up costs, including creating a website and working with designers.

The following May, Christie entered her product into the Juvenile Products Manufacturers Association trade show in Orlando, Florida and took orders for almost 800 bags from vendors across the country.

With more than $180,000 in sales for 2005, Christie’s company, Diapees & wipees, has bags in 22 different styles, available online and in 120 boutiques across the globe for $14.99. she has also created a more upscale line of diaper bags called Diaper Me Darling! Having an MBA degree in business is an advantage and in addition to it, some business experience were enough to become an effective family business consultant, but later realized that a family business needed five strategies to stay competitive:

A good strategy and a well-crafted mission and vision statement.
An excellent analysis of the business’s weaknesses, strengths and opportunities, and the threats to it.
Sound objectives arising from the business’s vision and mission.
Effective strategic planning.
Excellent implementation techniques.

On being told about these five strategies for effective competition, most members of family businesses asked me how the whole family could possibly approve and commit to them, and two questions cropped up which is: Could these strategies fit into the family culture? And how do you resolve disagreements between family members if some disagree on some of those strategies and insist on drafting their own?

Those two questions surprised me, but it was then that my understanding of family businesses took a turning point. Family members were thinking mainly in terms of maintaining harmonious relationships, resolving conflicts, and preserving the family’s values and culture! That new insight made us realize that we needed to understand family dynamics better and to acquire excellent intervention techniques to handle sensitive issues without making them worse. And soon, we realized that in family businesses, the family system consisted of the family’s culture and the individual member’s character, behavior, and aspirations, and you ignored it only at your peril. Each members of the family must take part in drafting the business’s strategic plans, and it’s critical that each member help implement those strategies vigorously.

Indeed, family members have this responsibility to execute their business strategies well if they want to succeed, but how do they do it? Simply by putting up a Family Council – a forum where family members may express their beliefs, aspirations, and concerns, participate in policy-making, understand the patriarch’s perspective more deeply, and realize that the family business provides rewards but demands responsibility in exchange for it. In fact, the Family Council creates a confluence of family members and encourages participation in planning, problem-solving, and decision-making. Let me now share with you the benefits of family meetings that I have discovered in different family settings that we have attended:

First, family meetings are a powerful medium for strengthening the family. They help family members discover themselves and build on the common ground that unites them. Experience has shown that families who spend most of their time in conflict are those that focus on the things dividing them. The families that enjoy warmer relations, on the other hand, are those that focus on the things they have in common.

Second, family businesses reach a crossroads when members must decide on the future of the business, the owner’s estate, who succeeds the patriarch, or the role of the family in the business. These issues demand careful consideration, and none of them may be resolved in a vacuum.

Third, some families meet frequently to record the family history before it’s lost forever, and those meetings sometimes give rise to suggestions that the family assign someone to do research on the family history to record and preserve it for the future generations. This is very important both for the family and outsiders interested in learning how this particular family business started, evolved, and preserved itself.

Fourth, as the family business grows, family meetings play an important role in its transition from family to professional management. Family meetings help educate the family on the importance of bringing in executives from outside, the value provided by an independent board, or the general improvements the business it undergoes as it becomes truly professional. These meetings also help individual family members see their career paths in the context of overall management.

Fifth, family meetings help air and resolve differences before they turn into a crisis, and one key to successfully resolving a conflict is by acknowledging that conflicts are normal and must be confronted – not hidden or avoided.

Sixth, family meetings provide a vehicle for members to discuss succession and other problems and how best to resolve them. No matter what factory you work with, or where, you'll need a carefully worded contract, and probably a lawyer. Entrepreneurs working with Chinese manufacturers typically have used standard purchase orders with boilerplate legal language in fine print on the back of the form. But those slapdash efforts can spawn a blame game when problems arise. Erika Schenk, co-leader of the commercial practice group of law firm Bryan Cave, advises entrepreneurs to describe everything in detail, including all product parameters and specifications. Note what products will be tested on the site, by whom, and, crucially, who is responsible if something does go wrong.

Because judgments handed down by U.S. courts are rarely enforceable in China, opt for arbitration, which is more frequently respected. "You want a contract where you are indemnified against lawsuits and claims, and one that would protect you from consequential damages if your business reputation is hurt", says George von Mehren, chair of the international dispute resolution group at Cleveland law firm Squire, Sanders & Dempsey. The contract should also cover problems, even minor ones, that might arise during shipping. Include language that holds the manufacturer responsible for covering the costs of a product recall. Some entrepreneurs stipulate that they must receive pre-production samples before agreeing to a complex run. Others, like Bilik, spell out penalties for late or defective products. Liability insurance is also essential.

Although it is critical to do all you can to try to prevent a blowup, don't underestimate the importance of the human touch. "Invest time to get to know the partner, as this goes a long way to help alleviate the issues later," says Schenk. Keep in mind that you are working within a different culture, one in which business owners put a lot of weight on personal ties, often dining and socializing with potential customers. Some even hold signing ceremonies with their customers. When Goodman committed to work with his rabbit processing facility, he was invited to a large banquet with the factory owner, the town mayor, and other officials who made goodwill speeches and toasts. "We felt the sincerity through the body language and the tone," says Goodman, who does not speak Mandarin. "It was moving and kind of awe-inspiring".

As even the smallest companies become more global in their operations, many family-owned businesses are seizing opportunities to expand overseas. But others are resisting and, in turn, missing opportunities that could sustain their success. Much of their reluctance is due to the conservative fiscal management and risk avoidance that characterize many family businesses. Expanding overseas take capital, often a loan with a long payback period. Currency fluctuations also are a hazard. So business owners find themselves looking hard for easier, faster domestic growth opportunities.

Managing risk will always be important, as companies must carefully balance their desire to invest capital for growth with shareholders' needs for liquidity. But by taking the following steps, you can diminish the dangers of going global.

START SMALL. Selling a product overseas, perhaps with the assistance of a foreign sales representative, is much less chancy than establishing your own distribution and production facilities. Those early sales also will help you gauge demand in the new market. If you are still not ready to commit to your own sales force and facilities, you can outsource distribution and manufacturing to a partner. Try to team up with another family-owned business, because family businesses, even those in difference countries, often can find common ground and may be more likely to understand and respect one another.

DEVELOP A BUSINESS PLAN. Make a thorough plan for the global opportunity and build a strong, eloquent case for it. Unless you can congince other family members of the merits of the idea and give them parameters for measuring its success, they may continue to see it as risky.

GET DIRECTLY INVOLVED. It's a myth that you can manage remotely using sophisticated financial information and control systems. Difference reporting practices, cultures, compensation, and incentives mean you can't manage solely by trying to detect financial variances. Meeting business, government, and education leaders, plus local employees and competitors, provides intelligence on strategies that will work in particular markets. Matt Litzler, the third-generation president of C.A. Litzler, a specialty machinery manufacturer in Cleveland, says his company has been exporting to Asia and Europe since the 1950s because the U.S. market for its continuous-process drying machine is limited. "We keep our passports up to date and we know that at any time we can be on a plane," says Litzler.

INVEST IN THE BRAND. You may have a great reputation at home, but global brand equity often is created from scratch. Listen to local customers and do local advertising, and provide the quality and exceptional service that will differentiate your product. Because rivals often find it hard to replicate intangible advantages, it pays to have caring, skilled employees, and superior quality and performance.

BUILD AN ADVISORY BOARD. If you do open a foreign subsidiary, develop a local board to oversee it. Advisers with local knowledge can help you understand culture, regulations, and competitors. Having a trusted and committed network will make venturing abroad far less risky and far more profitable.

The Hope of turning a good idea into a fortune entices many people to start a business. But the reality is often much less rich. After factoring in the long hours and the risk most entrepreneurs take by committing their resources to the business, the typical entrepreneur's payoff is surprisingly small.

After looking at more than 20,000 businesses funded by venture capital firms from the late 1980s to 2005, economists Robert Hall of The Hoover Institution and Susan Woodward of Sand Hill Econometrics, a company that creates analytic tools for private equity firms, concluded that more than 66% of startups either failed or yielded their founders little money. True, for those that successfully went public or were acquired, the average payout to founders was $9 million. But, say the economists, "a large fraction of the total value to entrepreneurs arises from a tiny fraction of the startups".

Although many entrepreneurs overestimate their odds of success, some do have a more realistic view. The economists also used the Sand Hill data to calculate how much money it would take to entice entrepreneurs with varying appetites for risk to sell their companies before the first round of venture capital funding. Those who felt they had nothing to lose would sell only for an amount equal to the average payoff of $9 million. But more cautious entrepreneurs would be willing to sell for as little as $600,000. With venture funding lasting an average of 49 months, that's the equivalent of less than $150,000 a year. In the end, what separates entrepreneurs from their corporate peers may be a strong stomach -- and a good dose of optimism.

More about the Money

While this note is a few paragraphs long, it's not complicated... If you're interested in how Squidoo deals with money, we hope you'll invest the 99 seconds it takes to read it.

Our goal is to build a self-sustaining, profitable company that shares a large portion of our income with charities and with our backbone, the lensmasters who build our lenses (that's you).

For a while (as with most startups) we expect our overhead will be greater than our income stream. We still need to pay our fixed costs (like servers and tools and staff salaries) or else we can't keep running and building the service. So, all revenue that comes in goes first to our overhead. Then we honor our 5% charity commitment.

Then, we divide it among lensmasters as follows:

AdSense revenue (these are the Google ads you see on every lens): This money goes into a pool, so as to avoide clickfraud. Half of the pool distributes out to lensmasters, on a PayRank scale that is based on each lens's average LensRank and traffic.

Affiliate revenue (ie, referral income--like Amazon and eBay and CafePress and SuperStore sales). This is directly attributable to the lens that generated the revenue, and is not pooled with the whole co-op. The lensmaster gets a straight 50%.

So, once we are at scale and overhead is being covered, if your lens sells 1 book and Amazon pays us $1.05 in affiliate income, we send a nickel to charity and fifty cents to you.

Every quarter, we'll publish all our numbers so you can see exactly how much money was distributed to lensmasters and to charity.

We will also show your estimated earnings on your MyLenses page. This number will be updated daily.

We will also make an educated (we hope) guess as to what the maximum deduction for overhead is, and even if we're wrong--even if our overhead is higher than we thought or our income is lower than he hoped--we'll stick with our guess and take a hit. So you never have to worry about getting less than promised from your affiliate links.

Pricing can be a challenge to entrepreneurs at any stage of the business cycle -- whether you're setting prices for the first time, raising or lowering existing prices, or determining how to react to the unsteady economic climate.

Overprice, and you risk losing business to competitors. Underprice, and you may inadvertently devalue your offerings.

As a wakeup call for your own business, I want to give you some options to consider ensuring your pricing delivers the profitability you deserve.

1. Educate your customers. When prospects approach you or calls/emails you for an estimate/quote, this is a buying signal. They are telling you they are ready to buy and willing to spend money to purchase your expertise. - Provide superior service and they won't look elsewhere and won't blink at your price. Excellence is priceless.

2. Many prospects perceive value and price as equal. A lower price can actually hurt your credibility and sales because they associate the best quality products and services with premium pricing. Listen to your customers. - Do some competitive research and be sure you are not shorting yourself.

3. Periodically calculate your profit margin to be sure what you charge, after expenses and overhead, pays you a good living. Covering expenses, overhead and payroll is not enough.

4. Periodically do the numbers to be sure that the actual cost/hour and price/hour give you the necessary profit margin. Your daily rate may sound reasonable. But if you bill for 7 or 8 hours and put in 12 -14 hours, you may actually be paying yourself less than your lowliest employee or intern.

5. There are ways to keep your prices fixed to maintain value and yet be flexible. Add the flexibility by designing different bundles of services or different packages of hours/month or hours/project to be contracted.

6. Set your fees just a bit above what you feel comfortable asking for. Then, bump them up incrementally until clients complain or you stop getting reorders.

7. When asked, be upfront about your prices, and then zip it. Do not apologize for your prices, defend your prices, or justify how you derived the price.

8. Yes, there are strategic times when negotiating a price is in your best interest. For example: a unique packaging of services for a new type of client, or the pilot or beta testing of a new product or program.

9. If you still think your initial consultation/sales presentation with a client should be for free, set some boundaries and expectations and clearly state the value and your investment in preparing for that initial consultation. Another way to approach this is to charge for the initial consultation at your full rate and if they purchase your product or service, that fee gets applied to the final invoice payment.

10. If you close the sale and get paid on that one sale but provide value-added services of following up in a number of ways, are you losing money from the opportunity costs? Maybe you can charge a small premium to provide stellar customer service. Clients will value it more if they have to pay for it.
